Yum China Holdings (YUMC) is opening stores at a record pace. The operator of KFC and Pizza Hut restaurants in China added about 1,890 net new stores in the first nine months of 2026. Its capital spending has grown as well, rising from $0.67 billion three years earlier to $1.86 billion over the twelve months to September 2026. What share of its sales do you think that bill now takes?

How Big Is Yum China’s Spending Bill?
Capital spending consumed 14.6% of Yum China’s sales over the last twelve months, up from 6.3% in the twelve months to September 2023. That bill has also jumped. In the quarter to September, the company spent 970% more than it did in the same quarter a year earlier.
Can Yum China Pay For It?
Not in its latest quarter. During the three months to September, Yum China spent more than its business brought in. The spending reached 266.9% of the cash from its operations, compared with 26.4% in the same quarter a year earlier.
| Fiscal quarter | Capital spending | Cash the business brought in | Cash left over |
|---|---|---|---|
| Q2 FY2025 (ended 2025-06-30) | $0.122 billion | $0.412 billion | $0.290 billion |
| Q3 FY2025 (ended 2025-09-30) | $0.126 billion | $0.477 billion | $0.351 billion |
| Q4 FY2025 (ended 2025-12-31) | $0.241 billion | $0.125 billion | -$0.116 billion |
| Q1 FY2026 (ended 2026-03-31) | $0.144 billion | $0.550 billion | $0.406 billion |
| Q2 FY2026 (ended 2026-06-30) | $0.127 billion | $0.426 billion | $0.299 billion |
| Q3 FY2026 (ended 2026-09-30) | $1.35 billion | $0.505 billion | -$0.843 billion |
Each row is one fiscal quarter. Cash left over is the cash the business brought in minus the spending (free cash flow). The spending leaves out equipment taken on through leases.
The cash left over after this spending swung from a surplus a year earlier to a shortfall. That figure fell below zero in two of the last four quarters. For the quarter to September, the bill was more than five times that of any of the three quarters before it. Over the last twelve months, which include that period, the spending reached 115.8% of the cash generated by the business.
For now, the business no longer covers the bill. Yum China ended September with $1.67 billion of cash and short-term investments, against $3.73 billion of debt.
What Has The Spending Bought So Far?
Yum China saw its sales grow 20.2% over three years, comparing the twelve months to September 2026 with the twelve months to September 2023. During that time, its capital spending added up to $3.16 billion, while the cash its business brings in each year rose by $188 million.
At that rate, the added cash would take about 17 years to match what was spent, though not all of the growth in sales and cash came from the spending. About 43% of that spending occurred in the quarter to September alone. So far, the business has added cash far more slowly than it has spent.
What Must Go Right For Yum China
Management plans to open more stores. On its November 3 call, the company raised its target for net new stores in 2026 to over 2,400. Management sees room for them, saying chain restaurants make up about 30% of China’s restaurant market, against 60% in other mature markets.
For that plan to work, the new stores must earn back their cost quickly. Management said on the call that they pay back in around two to three years, measured store by store. Management’s own forecast puts capital expenditures for 2026 at $0.6 billion to $0.7 billion. That estimate falls below the $1.35 billion the table shows for the quarter to September alone, so the forecast does not measure the same spending as the table. The number to watch is the cash Yum China has left after its spending each quarter. That figure fell below zero in the quarter to September, and the next report is expected in February 2027.
