The distribution arm inside Home Depot has gone from dragging comparable sales down to comping above the company average, and that shift is the clearest upside lever left while housing stays frozen.

Home Depot (HD) beat its own expectations for fiscal Q2 2026, and the stock is still about 19% below its 52-week high after a 16% decline over the past year, even with a 9.6% gain over the past three months. The upside case from here is not the housing recovery management says it still cannot see. It is the distribution business the company has been bolting onto its stores.

SRS Stopped Dragging The Comp And Started Leading It

SRS, the distribution arm selling to homebuilders, commercial customers, and remodelers, ran slightly negative comparable sales in fiscal Q1 2026, held back by low single-digit declines in roofing. In fiscal Q2 2026, it comped above the company average, positive in every vertical, and management’s read is that it took significant share. Total company comparable sales rose 1.7% against 1.3% in the U.S., a gap management puts down to currency, the international stores, and SRS.

What QuoteCenter Changed Inside The Stores

The turn matters beyond one subsidiary because of what it does inside the stores. QuoteCenter, the marketplace that stores have long used to sell larger products through an outside network of distributors, now runs on SRS’s full catalog, so the sale closes inside the company instead of leaving it. Within the last 12 months, 90% of stores have closed a sale through SRS. Merchandising is pointed the same way: Home Depot will be the exclusive big-box launch partner for USG’s ultralight tough gypsum panels, a Pro material rather than a homeowner one.

Buying The Ecosystem Carries Its Own Margin Bill

The build-out is not free. Folding the GMS and Mingledorff’s acquisitions into the base cost about 60 basis points of gross margin in fiscal Q2 2026 on mix alone. Gross margin rose about 25 basis points year over year to 33.7%. The IEEPA tariff refund of $685 million reduced cost of goods sold by roughly 145 basis points, but unplanned fuel, energy, and input costs absorbed roughly 60 basis points of that benefit, and the GMS/Mingledorff’s mix drag took another 60 basis points, leaving the net 25-point gain, in line, management says, with its own underlying expectations.

The comparable-sales gain itself was price rather than footfall, with average ticket up 2.8% while transactions fell 1%, though big-ticket transactions over $1,000 rose 2.4%. An upside case that still leans in part on management’s account of its own strategy is the reason the Trefis High Quality Portfolio selects from data instead of judgment calls.

What Would Actually Prove This Upside Case

Home Depot reaffirmed its fiscal 2026 guidance anyway: comparable sales flat to 2%, total sales up 2.5% to 4.5%. Management expects SRS to deliver mid-single-digit organic sales growth in fiscal 2026 and plans 40 to 50 new SRS branches. Against $169.2 billion of trailing-twelve-month revenue, that is a slow re-weighting, not a spring. HD has run more than 30% inside two months only three times since 2010, most recently in 2020. Screening for companies whose guidance is actually climbing is how you catch the quarter Home Depot’s guidance finally moves up. The number that settles it is the same one from above: transactions still fell 1% in fiscal Q2 2026, and that’s the line to watch turn positive.

One Retailer Rebuilding Itself Is Still One Position

Waiting out a frozen housing market inside one retailer means accepting whatever the cycle hands that single position, however well the rebuild goes. Spreading the same patience across a rules-based portfolio of quality businesses is a different way to hold the wait. That portfolio has a track record of outpacing the three major indices – the S&P 500, S&P Mid-cap, and Russell 2000.
